I had a client last year who told me he woke up tense every single morning, even on days when there was nothing to be tense about. It did not matter how well things were going at home or at work. It did not matter if he had slept well or poorly. He always woke up already braced for something, already scanning, already slightly on edge. He called it his “factory setting,” and he had been living with it for so long that he assumed it was just his personality.

“What would it feel like,” I asked him, “if you woke up without that tension?”

He thought about it for a long time. “I genuinely don’t know. I’ve never experienced that.”

I told him I didn’t think his tension was a personality trait. I told him I thought it was something that had been conditioned into him a long time ago. And I said I wanted to talk about something that might sound strange at first but would explain a great deal about why he felt the way he felt, not just emotionally but physically, in his body, in his chest, in the way he woke up already braced for something.

I wanted to talk about coherence.

He worked at a local factory, actually, which made the metaphor easy. I asked him to imagine that a factory runs best when all of its systems are synchronized: the equipment, the ingredient supplies, the assembly, the packaging, the quality control, all calibrated to work together. When those systems fall into sync, production flows smoothly. Energy is not wasted compensating for one part of the process that is running out of rhythm with everything else. When those systems are out of sync, the factory still runs, but it runs hard, grinding against itself, consuming more energy to produce less.

His body, I told him, has a system like that. The heart and the brain are in constant communication, and when that communication is flowing well, the whole system runs more efficiently. Researchers at the HeartMath Institute have been studying this for decades, and what they have found is that the heart is a far more sophisticated organ than most of us were taught to think. It has its own neural network, sometimes called the heart brain, and it sends more signals to the brain than the brain sends to the heart. Not the other way around. The heart is upstream. And one of the primary things it communicates through is the rhythm of its beating, specifically the variation in time between each beat, which researchers call heart rate variability, or HRV.

When you are in what HeartMath calls a coherent state, the pattern of your heartbeat becomes smooth and ordered, almost like a sine wave, a gently rolling rhythm rather than an erratic one. The heart and brain begin to synchronize, and when that happens, other systems in the body follow. Respiration, blood pressure, and brain rhythms can all sync to the heart’s coherent pattern, the way musicians in a well-rehearsed ensemble naturally fall into tempo with one another. The body functions with what HeartMath researchers describe as greater efficiency and ease. Thinking is clearer, emotional regulation is easier, and the nervous system is neither bracing nor collapsing. This is coherence and the research is explicit that this is not a peak state or a special achievement. It is the natural state the body was designed to operate from.

“Coherence is the state when the heart, mind and emotions are in energetic alignment and cooperation,” according to HeartMath Institute Research Director Dr. Rollin McCraty. “When the physiological coherence mode is driven by a positive emotional state, we call it psychophysiological coherence.”

Incoherence is the opposite. During states of frustration, anxiety, or chronic stress, the heartbeat pattern becomes erratic and disordered. The heart and brain fall out of sync. The body’s systems begin compensating for one another rather than cooperating, and the whole system runs harder than it needs to. This shows up in how a person thinks, how they feel, how they respond to even small stressors, and over time, in their physical health.

My client nodded along, following the science, but I could see he was waiting for me to connect it to him. So I told him that what I was really describing was his factory setting. His baseline tension was not a personality trait or a character flaw. It was a coherence problem. His nervous system had been conditioned, over many years, to operate primarily in the incoherence, not because something was wrong with him, but because something was right with him when he was young. His body had done exactly what it needed to do to survive.

I asked him to tell me about growing up. Not the highlights, not the summary version, but what it actually felt like to be in his house on an ordinary day. He described a father who was unpredictable, not cruel on purpose, but volatile, the kind of man whose mood filled the room before he came through the door, whose approval was never quite certain, whose silence could mean contentment or could mean the moment before a storm. My client had learned to read those signals the way a sailor reads weather. He learned to monitor, to adjust, to manage his behavior and his emotions in ways that kept the environment as stable as possible. He did this so naturally, and for so long, that he stopped noticing he was doing it.

What he did not know, and what I wanted to help him understand, was that all of that monitoring and managing had a physiological cost. His heart rate variability, if we had been measuring it during those years, would have shown chronic incoherence. The constant vigilance, the bracing, the suppression of his own emotional responses so that he would not tip a fragile situation, all of that kept his nervous system in a state of low-grade activation that never fully resolved. He was never in danger in the way that word usually means, but his body treated the unpredictability as danger because that is what a child’s nervous system does. It cannot distinguish between a volatile parent and a threat to survival. It simply responds.

And that response, over years, becomes the baseline.

Here is the part that mattered most to him, and the part I want to stay with. His coherence did not disappear. A child’s system is not wiped clean of its natural capacity for ease. What happens is more like what he described in the factory: when one part of the system is running out of sync, the other parts compensate. The body learns to function in the incoherent mode because that is what the environment required. It adapted. Coherence went underground, pushed below the surface by the adaptive strategies his nervous system developed to manage an environment that demanded constant readiness. But it was still there.

The HeartMath research is clear on this point. Physiological coherence is a natural human state. It can occur spontaneously during sleep and during deep relaxation. The body knows how to find it. What gets in the way is not any fundamental deficit in the person but the habits of response the nervous system laid down under conditions that required incoherence as a survival strategy.

I watched my client’s face change a little as I said this. Not because it solved anything, not yet anyway, but because it reframed something he had been carrying as a character flaw his entire adult life. His factory setting was not evidence of something wrong with him. It was evidence of something his body had done right, a long time ago, when right meant staying regulated in an environment that was not.

The problem, I told him, was not the factory. The factory was fine, doing exactly what factories do. The problem was that the settings had never been updated. What his nervous system learned to run on at eight years old was still running at thirty-eight, because nobody had ever told it that the conditions had changed, that the volatile presence he had spent his childhood managing was no longer in the room, that the vigilance he had needed then was no longer required now. His body was still doing the work of a child trying to survive an unpredictable parent, and it would keep doing that work until something interrupted the pattern.

That something, I told him, was what we were there to do.

But first I wanted him to understand one more piece, because it is the piece that most people miss, and it is the one that explains why changing the factory setting feels so difficult even after you understand why it got set the way it did.

He had been taught to react.

Not consciously, not as a lesson anyone sat down to teach him. But when a child grows up in an environment where things can shift without warning, the nervous system learns to stay ahead of what might happen next. It learns to move toward threat before threat fully arrives, to brace before impact, to respond to the first signal rather than waiting to see if the signal means anything. This is not a flaw in the system. It is the system doing exactly what it evolved to do in uncertain conditions. The problem is that reacting, in the physiological sense, is the opposite of coherence. Every time the nervous system fires toward a perceived threat, the heart rhythm becomes disordered. HRV drops. The coherent mode collapses, and the body has to climb back toward equilibrium before it can settle again. When this happens occasionally, as it does for everyone, the body recovers. When it happens constantly, as it does for a child living in an unpredictable environment, the body stops expecting to recover. It simply stays in the reactive state, because staying there is more efficient than cycling between bracing and recovering hundreds of times a day.

This is what my client had inherited from his childhood. An autonomic nervous system calibrated for continuous reactivity, running that calibration as if it were still necessary, responding to the ordinary friction of adult life with the same physiological urgency it had once reserved for a volatile parent in the next room.

I told him this was not metaphorical. I told him that if he had worn an HRV monitor during a hard conversation at work, or while sitting in traffic, or while reading an email that rubbed him the wrong way, we would have seen his heart rhythm go erratic in ways that matched what a researcher would measure in someone facing a genuine emergency. His body did not know the difference between his boss’s tone of voice and the feeling of his father filling a doorway. It had been trained not to make that distinction, because making it would have cost too much time when he was young.

He asked me if that meant he was stuck.

I told him no. And I meant it.

What the HeartMath research shows, and what I have seen repeatedly in my therapy work, is that the body’s capacity for coherence is not damaged by what it went through. It is simply suppressed. There is a meaningful difference. A damaged capacity is gone. A suppressed one is waiting, and the evidence for its waiting is available every single time this man fell into a deep sleep, or sat quietly in the sun long enough that his nervous system finally stopped scanning, or felt a rare moment of genuine warmth with someone he trusted. In those moments, his HRV would have shown the smooth, ordered pattern that coherence produces. The factory was always capable of running the right way. It just had not been shown a reason to believe it was safe to do so for very long.

The work we do together, I told him, is essentially sending the factory a memo: the old conditions no longer apply. But we cannot do that through thinking our way to a new belief about safety. The part of the nervous system that holds the old settings does not speak in language or logic. We do it through the body itself, through practices that create the physiological experience of coherence often enough that the system begins to register it as available. The nervous system updates its settings based on repeated experience. Coherence, practiced with enough consistency, begins to compete with the old baseline.

He was quiet for a long time after that. Then he said, “So it’s not about the factory at all.”

No, I told him. It never was.
